Speed to lead in real estate: how fast you must answer, and how to do it 24/7

Illustrative response-time timeline: a call answered live has zero minutes to first response and a showing booked on the call, while a voicemail waits for a callback hours later.
Short answer

Speed to lead is the time between a buyer or seller reaching out and you actually talking to them. For a phone call, the right answer is zero: pick up live, because every callback starts a clock the buyer can spend calling someone else. For a web or portal lead, call back within minutes - the most-cited study, the 2007 InsideSales.com/MIT Lead Response Management study, found the odds of contacting a web lead were 100 times lower at 30 minutes than at 5.

The practical system: answer every sign and listing call live, 24/7, and book the showing on that call; then follow up personally. Warmlane is an AI Sales Agent: it answers every call, then qualifies the caller, handles the price question and books the showing. It answers inbound calls only - it does not auto-dial your web leads.

What speed to lead means

Speed to lead is the elapsed time from a prospect's first contact to your first real conversation with them. Not the auto-reply email. Not the "we got your message" text. The moment a person - or an agent speaking for you - actually engages with what they asked.

In real estate the idea matters more than in most businesses, for a simple reason: buyers shop in parallel. Someone browsing listings on a Sunday evening has several tabs open and several signs within driving distance. The first agent who gives them a straight answer and a showing time is well placed to get the showing. Everyone after that is competing for whatever attention is left.

"Respond faster" is good advice, but it hides two separate problems. Inbound calls and inbound web leads run on different clocks, and the fix for each is different. We'll get to that after the research.

What the research actually says

Speed-to-lead articles tend to repeat the same handful of numbers, often second-hand. We only cite what we could read in the original.

The InsideSales.com/MIT Lead Response Management study (2007). Presented by Dave Elkington (InsideSales.com) and Dr. James Oldroyd, then at MIT's Sloan School of Management, in October 2007. It examined three years of data across six companies that respond to web leads - over 15,000 leads and over 100,000 call attempts. Its headline findings, in its own words:

  • "The odds of contacting a lead if called in 5 minutes versus 30 minutes drop 100 times."
  • "The odds of qualifying a lead if called in 5 minutes versus 30 minutes drop 21 times."
  • "The odds of calling to contact a lead decrease by over 10 times in the 1st hour."

Source: the study summary as originally published at leadresponsemanagement.com/mit_study.html; we read the archived copy of that page hosted at mortech.com on 5 October 2026.

Read it with three caveats the study itself makes clear. It looked at web-form leads that were called back, not phone calls. It measured contact and qualification rates, and it says plainly that it "did not address close ratios." And it wasn't a real estate study - the summary names mortgage and insurance as the industries most heavily using the underlying system. The direction is clear; the exact multiples won't transfer one-to-one to your business.

Harvard Business Review, "The Short Life of Online Sales Leads" (March 2011). By James B. Oldroyd, Kristina McElheran and David Elkington. The article's summary states: "Our research shows that most companies are not responding nearly fast enough." The full article is behind HBR's paywall, so we haven't quoted its specific figures here - read it on hbr.org if you have access.

What to take from the research

Response time is one of the few things in lead conversion you fully control, and the early minutes matter far more than the later hours. You don't need the exact multiple to act on that - you need to know your own response time, and to shrink it.

Phone calls vs web leads: two different clocks

How to fix itAnswer every call live, 24/7, and book on the callFast personal callback; give them a number that's answered live

A phone call is the hottest lead you'll ever get. The buyer chose to call instead of filling in a form. If it's a sign call, they may be parked outside. Answer it live and your response time is zero - there's nothing to speed up. Send it to voicemail and you've turned your best lead into a web lead with a worse clock, because now you're the one calling back, and they're the one who may not pick up.

Web leads are a callback race. There's no way to answer a form "live" - someone has to call or text the person back. That's where the five-minute target from the research applies, and where your own discipline (or a team member on lead duty) makes the difference.

A 24/7 speed-to-lead system

Here's a system a solo agent or small team can run without hiring an inside sales rep.

  1. Answer every inbound call live, around the clock. Point your sign rider, listing and portal numbers at an AI Sales Agent. It answers on the first ring in your name, answers questions from the listing details you've loaded - price, beds, baths, key features - and asks the questions you care about: pre-approved or cash, timeline, already working with an agent.
  2. Book the showing on the call. It offers real open times from your Google Calendar or Calendly and books the buyer's choice. The buyer gets a text and email confirmation; you get notified with their answers and a text transcript. A booked showing is the strongest possible "response."
  3. Catch the dropped calls. If a caller hangs up or the call drops, the AI Sales Agent calls back and texts them, so a bad signal doesn't cost you the lead.
  4. Follow up personally. The AI handles the first conversation; you handle the relationship. Call the buyer before the showing, introduce yourself, and confirm the details. That personal touch is still yours.
  5. Route web leads to your phone line. For portal and website inquiries, call back yourself as fast as you can - and make sure your auto-reply includes a phone number that's answered live, so a buyer who'd rather call doesn't wait for you.

For example, an illustrative Sunday: a buyer calls your sign at 8:47 pm. The AI Sales Agent answers, tells them it's four beds, two and a half baths at $525,000, learns they're pre-approved with no agent, and books Monday at 5:30. You see it Monday morning and call to introduce yourself. Response time on the call: zero. Hear a 50-second sample call of exactly that scenario (a dramatized sample).

Zero-minute response time, every call, every night.

Ring our live production agent as if you'd just driven past a listing. Ask the price, say you're pre-approved, ask to see it tomorrow.

Measure your own response time

Don't rely on anyone's averages, including ours. A 30-minute exercise gives you your own number.

For phone calls:

  1. Export or screenshot your call log for the last 30 days from your phone or carrier.
  2. Count every inbound call from a number not in your contacts. Mark which ones you answered live.
  3. For each one you missed, find when you called back. The gap is your response time for that lead. Mark the ones you never reached.
  4. Note the day and hour of each missed call. Look for clusters - evenings, weekends and the hours you're usually at showings.

For web leads:

  1. Take the last 30 days of portal and website inquiries with their timestamps (your CRM or lead emails will have them).
  2. Next to each, write the time of your first call or personal text.
  3. Work out the median gap, and the share of leads you reached within five minutes.

Two numbers come out of this: the share of calls answered live, and your median callback time. Those are your speed-to-lead baseline. Run the same check a month after changing your setup and compare. Our post on measuring what voicemail costs you walks through the same method with a cost estimate attached.

What the AI Sales Agent does not do

Speed-to-lead tools range widely, so here is precisely where Warmlane stops:

  • It's inbound only. It answers calls to your numbers. It does not automatically call your web or portal leads, and it doesn't do outbound prospecting. (The one exception: it calls back and texts callers whose call dropped or who hung up.)
  • No CRM or MLS connection. No direct integration with Follow Up Boss, kvCORE, Chime or any other CRM, and no MLS feed. Listing details are loaded by our team from what you send; leads export as CSV.
  • Text transcripts, no audio recordings.
  • It doesn't replace you. Negotiation, advice and the relationship are yours. It can warm-transfer or forward a call to you when you want it to.

If your biggest speed-to-lead gap is web leads rather than phone calls, a tool that auto-dials form submissions - or a person on lead duty - will help you more than we will. If most of your best leads arrive as calls to your sign and listings, answering them live is the fastest response time there is.

What it costs

$39.50/month for our first 50 customers, locked for life (list $79), with extra agents on a team at $24.50/month each. You also pay your own Twilio and OpenAI usage at cost - about 6¢ a call minute, roughly $15-20/month at 100 calls. Day 1, start free with no card; days 1-14, our team sets it up and you're live within a day; day 15, add a card or the account pauses, with nothing charged and nothing deleted. Frequently asked questions

What is speed to lead in real estate? +
Speed to lead is the time between a buyer or seller first reaching out - a sign call, a portal inquiry, a website form - and your first real conversation with them. Auto-replies don't count. For phone calls, the fastest possible speed to lead is zero: the call is answered live.
How fast should you respond to real estate leads? +
Answer phone calls live, every time, including evenings and weekends. Call web and portal leads back within minutes. The 2007 InsideSales.com/MIT Lead Response Management study of web leads found the odds of contacting a lead were 100 times lower when called at 30 minutes versus 5 minutes.
Is the 5-minute rule real? +
It comes from the InsideSales.com/MIT Lead Response Management study (2007), which analyzed over 15,000 web leads and over 100,000 call attempts at six companies. It measured contact and qualification, not closed sales, and it wasn't specific to real estate, so treat the multiples as directional and measure your own response time.
How can I respond to leads 24/7 as a solo agent? +
For calls, put an AI Sales Agent on your sign, listing and portal numbers so every call is answered live, qualified and booked onto your calendar, then follow up personally. For web leads, call back as fast as you can and include a phone number that's answered live in your auto-reply.
Does Warmlane call my web leads automatically? +
No. Warmlane's AI Sales Agent is inbound only: it answers calls to your numbers. It does not auto-dial web or portal leads. It does call back and text callers whose call dropped or who hung up.
How do I measure my own speed to lead? +
Take 30 days of your call log and lead timestamps. For calls, count the share you answered live and the time until you called back the rest. For web leads, note the gap between each inquiry and your first personal contact, then take the median. Re-run the check a month after changing your setup.
Does it work with Follow Up Boss or kvCORE? +
Not directly. There are no CRM integrations today. Showings book onto Google Calendar or Calendly, and every lead can be exported as CSV.

Make every call a zero-minute response.
